Mixed-SKU packing lists: reconcile every package before a split delivery

A practical method for linking purchase-order lines, package marks, quantities and weights when one order leaves in several shipments.

Inside this article folder
  1. Start with the package, then connect the order
  2. Separate package contents from shipment totals
  3. Make the weight arithmetic explainable
  4. Keep partial collection separate from the order balance
  5. Give the receiver the same package map

A supplier confirms that an order is packed, but the first truck will collect only two of its three crates. The purchase order shows complete quantities; the invoice describes the commercial sale; the warehouse needs to know exactly what is inside the crates leaving today. A packing list becomes useful when those views can be reconciled without guessing.

The method below is an operational working approach for buyers and packing teams. It does not prescribe a customs form. Confirm shipment-specific documentary requirements with the importer and appointed freight provider.

Start with the package, then connect the order

The International Trade Administration describes a packing list as a record of each package's contents, including weights and measurements. Its export-document guidance also identifies package marks, quantities, descriptions, packaging type and net and gross totals. These fields provide the foundation; a mixed order needs a clear relationship between them.

Give each physical crate or carton a stable mark and keep it as text, preserving leading zeros. Use one contents row for each combination of package and order line. Put the buyer's item code beside the supplier's code if they differ. Record the unit explicitly: a quantity of 12 pieces is not interchangeable with 12 sets.

For a kit, define its contents in the agreed item description or a linked specification. Do not let the receiving team discover that the supplier counted individual components while the purchase order counted assembled kits.

Separate package contents from shipment totals

Consider this illustrative first collection, with two crates secured to one pallet. The marks and quantities below are invented examples, not a shipment record.

Package markParent palletPO line / itemPacked quantity
C001P00110 / Motor M-048 pieces
C001P00120 / Bracket B-0216 pieces
C002P00110 / Motor M-048 pieces
C002P00120 / Bracket B-0216 pieces

That collection contains 16 motors and 32 brackets. The physical package summary is one pallet containing two crates. Counting the four contents rows as four crates would be wrong; adding one pallet to two crates and reporting three independent handling units would also obscure the packing hierarchy.

Maintain a separate package register containing each mark, outer dimensions, measured weight and parent package. The contents table can refer to it without repeating the full crate weight on both product rows.

Make the weight arithmetic explainable

Agree what each weight includes. In a second illustrative calculation, each crate holds 80 kg of goods and weighs 87 kg with its own packaging. A 20 kg pallet carries both crates. Cargo net weight is 160 kg; gross weight at pallet level is 194 kg: 87 + 87 + 20. Adding the pallet-level figure to the crate-level figures would count the same cargo twice.

Record the measurement date, unit and responsible packer alongside the working register. Distinguish measured figures from estimates while planning. If the pallet, packing method or contents change, review the affected weight and dimensions before issuing the final document. A neatly formatted total cannot resolve an unexplained difference.

Keep partial collection separate from the order balance

Suppose the purchase order requires 24 motors and 48 brackets. After the collection above, the uncollected balance is eight motors and 16 brackets, assigned to crate C003. Keep that balance in the order-control record. It does not belong in the dispatched-quantity total for the first collection.

  • Record ordered, previously dispatched, included in this shipment and remaining quantities by order line.
  • Reference the packing-list revision and the actual package marks assigned to each collection.
  • When a crate is removed from a planned collection, update its contents rows and totals together.
  • Keep planned, packed, collected and received statuses distinct; a prepared packing list alone does not establish collection.

Give the receiver the same package map

Where trading partners use GS1 identification, an SSCC identifies a logistics unit, such as a pallet or parcel. The GS1 Logistic Label Guideline connects mixed-unit identification with electronic contents information and describes despatch advice containing each unit's SSCC and goods. An ordinary internal crate mark is not automatically a GS1 identifier.

Send the agreed package map before receipt and retain its revision. Ask the receiver to report discrepancies against the actual mark and item line, rather than only reporting a shipment-wide shortage. For an ocean-freight enquiry, provide the package hierarchy, dimensions and weight basis alongside the route. That gives the commercial and warehouse teams one understandable description of the cargo they are coordinating.
